Is there any lore reference for how the Narayanas were armed before they were refit?

I don't think there's anything official (that's released, anyway), but the database entries suggest the Narayana was a more close range brawler that hit hard and could take a beating. When GTVA heavy beam cannons were shown to turn anything short of a destroyer into swiss cheese in a salvo or two, the Narayana's initial role would have to be reclassified to "suicide".

My guess is harder hitting, but shorter-ranged rail guns and gauss cannons, maybe with larger-but-shorter-ranged torpedoes.

Keep in mind that almost everything in that mission is non-canonical. It dates back from very early iterations of the BP2 modpack and storyline, and it is very much likely the whole Narayana refit concept hadn't been developed at all by the team.

It's not a question that will be answered in-game, I think. We have no plans to include pre-refit Naras in any mission.

It's not. If it has big frontal guns, it's refitted Narayana. Pre-refit Narayana would require new model that does not have those big guns and at this time, no such exists.

If it didn't have these huge guns, what it had? Because I suspect it had this whole front section. Without it there would be no narayana at all

Actually it is most likely that the whole front half, if not two thirds, were exactly what got changed in the retrofit. If anything it would be the rear that didn't change.

Main cannons of Nezha has probably only 7000m+ range. That's why she appeared almost in range of main cannons of GTVA ships. A little bit more than beam cannons, torpedos and other big weapons known from WiH. Range of her cannons is too small to be clasiffied as artillery. Circumstances seems to confirm that, but it's just a theory. Only Darius and other members from BP Team knows.
